The Fire Phone was discontinued within a year, becoming one of Amazon’s most notable product flops.

The Transformer is envisioned as a mobile personalization device that integrates with Amazon’s voice assistant, Alexa. According to sources familiar with the project, the phone aims to enhance user interaction with Amazon services throughout the day. This effort aligns with Bezos’ long-standing ambition to create a voice-driven computing assistant reminiscent of the technology depicted in the science fiction series “Star Trek.”

The new device is expected to centralize shopping experiences, offering features that could provide shipping convenience and discounts for Amazon Prime members. This strategy could also enable Amazon to gather extensive user data, combining mobile usage with purchase history and content preferences.

Project Details and Challenges

Details regarding the anticipated price and revenue projections for the Transformer remain unclear. Sources indicate that the project could be abandoned if strategic shifts occur or financial concerns arise. An Amazon spokesperson declined to provide comments on the matter.

The Transformer aims to simplify various tasks, such as shopping on Amazon.com, streaming Prime Video, listening to Prime Music, and ordering food from partners like Grubhub. A significant focus of the project is the integration of artificial intelligence, which could potentially eliminate the need for traditional app stores that require downloads and registrations.

While Alexa is expected to be a core feature, it may not serve as the primary operating system for the device. The landscape of AI-embedded hardware has seen several failed attempts, including devices like the Humane AI pin and Rabbit R1 assistant, which were discontinued after poor market reception.

Competitive Landscape

Despite Amazon’s dominance in cloud computing through AWS, the company has faced challenges in keeping pace with competitors in the AI application space. Alexa, which underwent a multi-year AI-led revamp, is viewed as critical for Amazon’s future in consumer services. The Transformer represents another attempt to enhance customer engagement with AI, either through the device itself or via Alexa.

Amazon’s initial foray into the smartphone market with the Fire Phone included features like a camera-based shopping tool. However, the device suffered from a lack of popular applications available on Android and iOS, and its complex multi-camera system drained battery life, leading to overheating issues. Despite bundling the Fire Phone with a free year of Amazon Prime, sales were disappointing, prompting a price drop from $649 to $159 and ultimately resulting in a $170 million charge for unsold inventory.

Market Dynamics and Future Prospects

Analysts suggest that Amazon’s previous failure does not preclude future success, but they caution that the company must provide compelling reasons for consumers to switch from their existing devices. The smartphone market is currently dominated by Apple and Samsung, which together accounted for approximately 40% of global sales last year, according to Counterpoint Research.

The smartphone industry is projected to face its most significant decline in 2026, with shipments expected to drop by 13% due to rising memory chip prices. This challenging environment adds to the hurdles Amazon must overcome to establish a foothold in the market.

Breakthrough Innovations

The Transformer project is spearheaded by a newly formed group within Amazon’s devices unit called ZeroOne, tasked with creating “breakthrough” gadgets. This group is led by J Allard, a former Microsoft executive known for his involvement in the Zune music player and Xbox gaming console.

Panos Panay, head of Amazon’s devices and services unit, is focused on reversing years of unprofitability in the division. This includes the development of a new tablet that will run Android instead of Fire OS, with a projected price of around $400.

Sources indicate that the Transformer is still under development, with Amazon exploring both traditional smartphone features and a “dumbphone” option aimed at reducing screen addiction. The company has not yet sought partnerships with wireless carriers for the device.

One potential inspiration for the Transformer is the Light Phone, a minimalist smartphone priced at $700 that offers limited features. A feature phone could also position Amazon to market the device as a secondary handset for users already carrying iPhones or Samsung Galaxy devices. Such handsets accounted for 15% of global sales in 2025, according to Counterpoint Research.

Limited data exists on the prevalence of multiple phone ownership, but industry analysts note that this practice is increasingly common among professionals seeking privacy and parents looking to control their children’s access to social media.
